A major Australian insurance firm commenced a large-scale HCM and payroll transformation spanning its Australian and New Zealand operations, impacting approximately 14,000 employees. Moving from a legacy SAP payroll environment to a new enterprise payroll platform within a complex, multi-vendor HCM ecosystem, the program needed strong test leadership to validate payroll accuracy, manage defects and requirements gaps, and establish clear quality gates to support informed go-live decisions.
UnicornX deployed an experienced HCM Test Manger to lead the end-to-end testing function, establishing a structured, risk-based approach across the transformation. Focus areas spanned:
- Developing the overarching Test Strategy and Test Plan, defining test phases, governance arrangements and quality gates
- Designing a dedicated parallel payroll test plan across two cycles, with clearly defined variance tolerances
- Implementing a three-stage payroll reconciliation approach, progressing from pay type comparison through to full payslip-by-payslip comparison across approximately 14,000 employees
- Introducing an additional 'penny testing' phase using nominal employee payments as a further pre-production validation mechanism
- Proactively managing and escalating defects and requirements gaps to keep material payroll risks visible to program leadership
- Coordinating testing across internal stakeholders and multiple delivery partners, while coaching teams to strengthen overall test execution
By embedding structured test governance and progressively deeper payroll assurance into the program, UnicornX gave leadership clear, evidence-based visibility of payroll quality, outstanding risk and solution readiness ahead of each go-live decision.
- Additional pre-production assurance identified material payroll issues during New Zealand testing, contributing to a decision to defer that go-live by approximately two months rather than accept unacceptable payroll risk in production
- Delivered progressively deeper payroll assurance, culminating in detailed payslip-level comparison across approximately 14,000 employees
- Established defined variance tolerances as a consistent mechanism for identifying and managing descrepancies prior to production
- Continues to provide HCM test leadership and assurance as the program progresses toward its December 2026 completion target
